Pour ne pas en rester au niveau des id\u00e9es et des grandes d\u00e9clarations, il convient de se questionner puis d\u2019exp\u00e9rimenter, en restant \u00e0 la fois pragmatique et coh\u00e9rent. Forts de nos exp\u00e9riences du m\u00e9tier RH, chez Crosstalent nous accompagnons nos <a href=\"https:\/\/crosstalent.com\/fr\/clients\/\">Clients<\/a> en leur faisant partager notre vision de la gestion et du <a href=\"https:\/\/crosstalent.com\/fr\/solutions\/gestion-des-talents\/\">d\u00e9veloppement des Talents<\/a>, en leur livrant nos convictions, et en leur proposant nos approches en termes d\u2019outils.<\/p>\n<h2>3 dimensions<\/h2>\n<p>D\u00e9finissons les Talents comme \u00e9tant les personnes qui cr\u00e9ent le plus de valeur et qui sont les plus performantes, mais aussi comme \u00e9tant celles qui pourraient demain cr\u00e9er plus de valeur et \u00eatre encore plus performantes\u00a0; sans oublier celles et ceux qui \u00e9prouvent des difficult\u00e9s. Reste \u00e0 \u00eatre capable de d\u00e9tecter ces Talents et d\u2019\u00e9valuer ces cr\u00e9ations de valeur et ces performances, lesquelles sont de plus en plus \u00e0 la fois individuelles et collectives.<\/p>\n<p>3 dimensions sont selon nous \u00e0 prendre en compte. Tout d\u2019abord l\u2019\u00e9valuation ne peut \u00eatre que <strong>multi-crit\u00e8res.<\/strong> Diverses donn\u00e9es doivent \u00eatre collect\u00e9es, agr\u00e9g\u00e9es, crois\u00e9es entre elles pour \u00e9viter de laisser dans l\u2019ombre plusieurs profils d\u2019un m\u00eame Talent, mais aussi pour prendre en compte le risque de l\u2019inaction. Par ailleurs, ne pouvant \u00eatre appr\u00e9ci\u00e9e que sur la dur\u00e9e, l\u2019\u00e9valuation doit \u00eatre <strong>actualisable<\/strong>. Ce qui est vrai \u00e0 un moment donn\u00e9 et dans un contexte donn\u00e9 doit \u00eatre confirm\u00e9 \u00e0 un autre moment, et dans un contexte qui aura lui-m\u00eame n\u00e9cessairement \u00e9volu\u00e9.\u00a0Et enfin l\u2019\u00e9valuation gagne sa l\u00e9gitimit\u00e9 si et seulement si elle est <strong>partag\u00e9e<\/strong>. Potentiel, comp\u00e9tence, engagement, n\u2019\u00e9tant dans l\u2019absolu ni d\u00e9nombrables ni mesurables, c\u2019est par l\u2019\u00e9change que l\u2019on peut parvenir \u00e0 une \u00e9valuation\/positionnement \u00e0 l\u2019occasion par exemple d\u2019une revue de Talents. Cette \u00e9valuation verra sa pertinence renforc\u00e9e par le fait qu\u2019elle sera partag\u00e9e par les diff\u00e9rentes parties prenantes \u00e0 la d\u00e9tection et au d\u00e9veloppement des Talents\u00a0: managers, RRH, comit\u00e9s de direction, &#8230;.<\/p>\n<h2>3 convictions<\/h2>\n<p>Nous avons chez Crosstalent 3 convictions en mati\u00e8re de gestion et de d\u00e9veloppement des Talents. Il convient en tout premier lieu de <strong>viser la simplicit\u00e9<\/strong> (<em>\u00ab\u00a0ce qui se con\u00e7oit bien s\u2019\u00e9nonce clairement\u00a0\u00bb<\/em>). Trop de syst\u00e8mes de \u00ab\u00a0GPEC\u00a0\u00bb ou de gestion des \u00ab\u00a0hauts potentiels\u00a0\u00bb, bien qu\u2019ils embarquent beaucoup d\u2019intelligence, ne sont plus utilis\u00e9es car ils sont trop compliqu\u00e9s et <em>de facto<\/em> impossibles \u00e0 maintenir. En deuxi\u00e8me lieu il para\u00eet hautement souhaitable de proc\u00e9der par <strong>exp\u00e9rimentation<\/strong>. Toute m\u00e9thodologie de d\u00e9tection et de d\u00e9veloppement des Talents gagne \u00e0 \u00eatre \u00ab\u00a0test\u00e9e\u00a0\u00bb sur une population ou un p\u00e9rim\u00e8tre bien circonscrit, avant d\u2019\u00eatre le cas \u00e9ch\u00e9ant \u00e9tendue \u00e0 toute l\u2019entreprise. En troisi\u00e8me lieu d\u00e8s la conception d\u2019un syst\u00e8me de d\u00e9tection et d\u2019\u00e9valuation il faut se pr\u00e9occuper de la <strong>valeur d\u2019usage<\/strong> de ce qui sera mis en place. Les diff\u00e9rentes parties prenantes \u00e0 la d\u00e9tection et au d\u00e9veloppement des Talents devront s\u2019approprier la d\u00e9marche d\u2019\u00e9valuation multi-crit\u00e8res, actualis\u00e9e et partag\u00e9e.<\/p>\n<h2>3 approches<\/h2>\n<p>Nous proposons 3 types d\u2019outils\u00a0:<\/p>\n<ol>\n<li>L\u2019application standard Crosstalent englobe les r\u00e9f\u00e9rentiels d\u2019emplois et de comp\u00e9tences de l\u2019entreprise Cliente. Chacun des emplois pr\u00e9sente des niveaux de comp\u00e9tences attendues. Le syst\u00e8me d\u2019\u00e9valuation rapproche pour chaque Talent les comp\u00e9tences \u00e9valu\u00e9es et les comp\u00e9tences attendues. Des matrices d\u2019analyse (type \u00ab\u00a0nine box\u00a0\u00bb) sont produites \u00e0 partir de ces \u00e9l\u00e9ments.<\/li>\n<li>L\u2019application Crosstalent englobe l\u2019approche <em>theHRframework<\/em> mise au point par notre partenaire Q7 Leader. Cette m\u00e9thodologie multidimensionnelle permet une revue structur\u00e9e selon 7 dimensions de tout ou partie de l\u2019ensemble des Talents d\u2019une entreprise. Elle sollicite le management pour \u00ab\u00a0scanner\u00a0\u00bb chaque Talent et parvenir \u00e0 l\u2019identification d\u2019actions manag\u00e9riales, en passant par une \u00ab\u00a0carte thermique\u00a0\u00bb des Talents de l\u2019entreprise.<\/li>\n<li>En partant du standard Crosstalent, l\u2019application est configur\u00e9e sur mesure pour coller aux sp\u00e9cificit\u00e9s de la m\u00e9thodologie de d\u00e9tection et de d\u00e9veloppement des Talents de l\u2019entreprise Cliente.<\/li>\n<\/ol>\n<p>Dans les trois cas le standard Crosstalent permet l\u2019organisation et l\u2019alimentation de revues de Talents, ainsi que le suivi des actions manag\u00e9riales d\u00e9cid\u00e9es.
